The challenge
A 22-person remote product team was drowning in Slack threads and synchronous standups that achieved nothing. Features were taking 3× longer than their estimates. Morale was low, senior engineers were looking for exits, and the founder knew the problem was process — not the people.
The approach
Designed a custom two-day async-first workshop: the first day diagnosing where the friction was actually coming from (it was almost never where teams think it is), the second installing new rituals. Delivered a practical toolkit — decision frameworks, async communication templates, meeting criteria checklists — that the team could use immediately. The 30-day follow-up included two check-in calls and a written retrospective.
The results
40% reduction in scheduled meetings in the first month. Engineering shipping velocity tripled by week six. The async communication toolkit became a company-wide standard adopted by two other teams. 94% of participants rated it the most useful professional development they had experienced.
